On using slides for a lecture

Last evening I attended Pratap Bhanu Mehta’s New India Foundation lecture on the role of religion in politics in Modern India. It was a rather complex topic, with a lot of philosophical underpinnings, and as it happened, I soon lost track, and consequently interest, and so I ended up writing this blogpost as I sat in the audience.

Later, I was wondering what PBM could have done to communicate better and make his lecture more easily understood. Let’s assume here that PBM is an academic and so the last thing he would want to do is to “dumb down” the lecture (also my hypothesis is that he perhaps upped the academic quotient since the venue for the lecture was IISc but that’s just speculation and we’ll keep it aside). There is a certain way he is comfortable speaking in, weaving academic arguments, and let us assume that he is best talking that way, and it is not ideal to change that.

Imposing the above and any other reasonable constraints on what PBM would not change about the lecture, the question remains as to how he could have made it easier for the audience to follow him. And thinking about it in hindsight, the answer is rather obvious – visual aids such as slides (or even a blackboard).

The problem with the lecture was that given its complexity there were several threads of thought that the audience member had to keep track of as PBM built his argument. The flipside of this is that if you happened to miss a line of what PBM said, one important thread in the web would get lost, after which it would be extremely difficult to follow the rest of the lecture (This is perhaps what happened to me because of which I started blogging). To put it another way, the lecture as it happened required a high degree of concentration as well as maintenance of a reasonably sized cache in the minds of each audience member, which meant that the mental energy required to follow was really high.

In an unrelated conversation after the lecture, someone was talking about how the ancient Greeks reacted to the invention of writing with horror, saying that the human mind was perfectly capable of storing and transmitting information, and that writing would lead to a diminishing of human mental powers. As it turned out, writing helped free up memory space in human minds and that allowed for more complex thinking and a lot of subsequent scientific development. Of course cultures such as India’s which continued to insist on learning the scriptures by rote lost out a bit because considerable mental capacity continued to be used as a means of storage rather than for processing power.

So the idea is that when you have a complex talk that involves a complex web of thought, considerable mental energies of the audience goes into just maintaining a cache of all that you’ve said, and the arguments that you’ve constructed. And on top of that they need to continue to listen to you with concentration as you continue to weave the web. The rate of dropoff can be rather high. So the least you can do to help the audience ingest your lecture better is to help free up their cache, and putting out all the arguments spoken thus far on a screen, which means that their mental power can go into ingesting and digesting your new information rather than simply maintaining the cache. And that will improve your throughput!

So to generalise, use of visual aids (slides are preferable to blackboards since you don’t waste time writing, but if there isn’t much to be written blackboards will do, too, since slides might constrain) is a necessary condition to ensure high throughput when your talk involves a rather complex web of argument. It simply makes it easier for the audience to follow you and you can communicate better!

Of course if you are of the persuasion that there is a certain way you communicate which you’re unwilling to change and it is the audience which needs to make an effort to catch your pearls of wisdom, none of the above applies to you.

The Trouble with Management Consulting

While I was pumping iron (I know, I know!!) at the gym on Wednesday evening, I got a call from a client seeking to confirm our meeting yesterday afternoon. “Why don’t you put together a presentation with all the insights you’ve gathered so far?”, he suggested, adding that he was planning to call a few more stakeholders to the meeting and it would be good to give them an insight into what is happening.

Most of my morning yesterday was spent putting together the presentation, and I’m not usually one who bothers that much about the finer details in a presentation. As long as the insights are in place I’m good, I think. I had also worked late into the night on Wednesday trying to refine some algorithms, the result of which were to go into the presentation. In short, the client’s request for the presentation had turned the 18 hours between the phone call and the meeting topsy-turvy.

It is amazing how many people expect you to have a powerpoint (or Keynote) presentation every time you walk into a meeting with them. For someone like me, who doesn’t like to prepare power points unless there are specific things to show, it can get rather irritating. Some presentations are necessary, of course, like the one to the CEO of another client that I made last Thursday. What gets my goat is when people start expecting powerpoints from you even at status update meetings.

Preparing presentations is a rather time-consuming process. You need to be careful about what you present and how you present it. You need to make sure that your visualizations are labeled well and intuitive. You need to sometimes find words to fill slides that would otherwise appear empty. And if you are not me, you will need to spend time with precise and consistent formatting and dotting the is and crossing the Ts (I usually don’t bother about this bit, even in presentation to the CEO. As long as content is there and is presentable I go ahead).

So when you have to make presentations to your clients regularly, and at every status update meeting, you can only imagine how much of your time goes into just preparing the presentations rather than doing real work!

The other resource drain in the consulting business is working from client site. While it is true that you get massive amount of work done when you are actually there and have a much shorter turn around time for your requests, spending all your time there can lead to extreme inefficiency and lack of thought.

When you spend all your time at the client site, it invariably leads to more frequent status updates, and hence more presentations and thus more time spent making presentations rather than doing real work. The real damage, though, is significantly more. When you spend all your time at your client’s site, it is easy to get drawn into what can be called as “client servicing mode”. Since you meet the client often, you will have to update him often, and you are always looking for something to update him every time you need to meet him.

Consequently, you end up putting on yourself a number of short deadlines, and each day, each hour, you strive to simply meet the next short deadline you’ve set for yourself. While this might discipline you in terms of keeping your work going and make sure you deliver the entire package on time, it also results in lack of real thinking time.

Often when you are working on a large project, you need to take a step back and look at the big picture and look at where it is all going. There will be times when you realize that some time invested in simply thinking about a problem and coming up with a “global” solution  is going to pay off in the long run. You will want to take some time away from the day-to-day running so that you can work on your “global” solution.

Unfortunately a client servicing environment doesn’t afford you this time. Due to your constant short deadlines, you will always end up on a “greedy” path of chasing the nearest local optimum. There is little chance of any kind of pathbreaking work that can be done in this scenario.

In my work I have taken a conscious decision to not visit my client’s office unless it is absolutely necessary. Of course, there are times when I need to expedite something and think being there will increase my own efficiency also and spend time there. But at other times, when I”m away, here in Bangalore, the fact that there are times when there are no immediate deadlines also means that I get the time to invest on “global” thought and on developing ideas that are long-term optimal.

The long-term productivity that emerges from spending time working off-site never ceases to amaze me!

The Jairaj Model

So finally here is the follow-up to the Union Square Park post. Basically most parks in Bangalore follow what I term as the Jairaj model. Even a number of parks that are older than 10 years old have been remodeled using this model in the last few years.

K Jairaj became the commissioner of the BBMP around the turn of the millennium. The story goes that his parents, who live in Banashankari 2nd Stage, complained to him that they had no place for their daily evening walks. And so Jairaj takes this piece of barren BBMP land (on 24th cross, close to the BDA complex) and converts it into a beautiful park. So the park provides for walking paths, lots of shrubs and flowering plants and a small play area for children. Trust me, it’s really beautiful.

This was soon followed by the development of the Hanumanthanagar park by then-corporator later-mayor K Chandrasekhar. It again followed a similar model – and given its greater area included fancies like a musical fountain (if I’m not wrong). Again a big hit among the residents, especially the middle-aged and elderly who now had a nice place for their morning and evening walks.

The trend was set. Following the success of these two parks, all small parks in Bangalore started to be remodeled based on these two. Trust me, they are all really good looking and most are quite well maintained. But it remains that the primary purpose of most of these parks is to provide a venue for middle-aged and elderly to go for morning and evening walks, and a small area for children with slides and swings, and little else.

Normally we take this for granted and wonder what else a park needs to do. But if you visit some of the better parks abroad (I’m taking the example of the tiny Union Square Park here) you’ll know what you are missing out on. Parks are now gated and shuttered, and don’t let people in during the day time (which is good in the way that it provides time for maintenance). And they are unidimensional, which is sad.

And I’m told that there is now a major battle in several areas between youth and middle-aged, with respect to proposals for playgrounds to be converted to parks.

And these parks are strictly “walkers parks” and not “runners parks”. Not so long-ago I used to go to the nearby Krishna Rao park for a run every morning. I gave up because of the traffic jam inside the park. Narrow pathways on which aunties and uncles would walk abreast in large groups, and so it became more of an obstacle race than a leisurely morning run.
