Round Tables

One of the “features” of being in a job is that you get invited to conferences and “industry events”. I’ve written extensively about one of them in the past – the primary purpose of these events is for people to be able to sell their companies’ products, their services and even themselves (job-hunting) to other attendees.

Now, everyone knows that this is the purpose of these events, but it is one of those things that is hard to admit. “I’m going to this hotel to get pitched to by 20 vendors” is not usually a good enough reason to bunk work. So there is always a “front” – an agenda that makes it seemingly worthy for people to attend these events.

The most common one is to have talks. This can help attract people at two levels. There are some people who won’t attend talks unless they have also been asked to talk, and so they get invited to talk. And then there are others who are happy to just attend and try to get “gyaan”, and they get invited as the audience. The other side of the market soon appears, paying generous dollars to hold the event at a nice venue, and to be able to sell to all the speakers and the audience.

Similarly, you have panel discussions. Organisers in general think this is one level better than talks – instead of the audience being bored by ONE person for half an hour, they are bored by about 4-5 people (and one moderator) for an hour. Again there is the hierarchy here – some people won’t want to attend unless they have been put on the panel. And who gets to be on the panel is a function of how desperate one or more sponsors is to sell to the potential panelists.

The one thing most of these events get right is to have sufficient lunch and tea breaks for people to talk to each other. Then again, these are brilliant times for sponsors to be able to sell their wares to the attendees. And it has the positive externality that people can meet and “network” and talk among themselves – which is the best value you can get out of an event like this one.

However, there is one kind of event that I’ve attended a few times, but I can’t understand how they work. This is the “round table”. It is basically a closed room discussion with a large number of invited “panellists”, where everyone just talks past each other.

Now, at one level I understand this – this is a good way to get a large number of people to sell to without necessarily putting a hierarchy in terms of “speakers” / “panellists” and “audience”. The problem is that what they do with these people is beyond my imagination.

I’ve attended two of these events – one online and one offline. The format is the same. There is a moderator who goes around the table (not necessarily in any particular order), with one question to each participant (the better moderators would have prepared well for this). And then the participant gives a long-winded answer to that question, and the answer is not necessarily addressed at any of the other participants.

The average length of each answer and the number of participants means that each participant gets to speak exactly once. And then it is over.

The online version of this was the most underwhelming event I ever attended – I didn’t remember anything from what anyone spoke, and assumed that the feeling was mutual. I didn’t even bother checking out these people on LinkedIn after the event was over.

The offline version I attended was better in the way that at least we could get to talk to each other after the event. But the event itself was rather boring – I’m pretty sure I bored everyone with my monologue when it was my turn, and I don’t remember anything that anyone else said in this event. The funny thing was – the event wasn’t recorded, and there was hardly anyone from the organising team at the discussion. There existed just no point of all of us talking for so long. It was like people who organise Satyanarayana Poojes to get an excuse to have a party at home.

I’m wondering how this kind of event can be structured better. I fully appreciate the sponsors and their need to sell to the lot of us. And I fully appreciate that it gives  them more bang for the buck to have 20 people of roughly equal standing to sell to – with talks or panels, the “potential high value customers” can be fewer.

However – wouldn’t it be far more profitable to them to be able to spend more time actually talking to the lot of us and selling, rather than getting all of us to waste time talking nonsense to each other? Like – maybe just a party or a “lunch” would be better?

Then again – if you want people to travel inter-city to attend this, a party is not a good enough excuse for people to get their employers to sponsor their time and travel. And so something inane like the “round table” has to be invented.

PS: There is this school of thought that temperatures in offices and events are set at a level that is comfortable for men but not for women. After one recent conference I attended I have a theory on why this is the case. It is because of what is “acceptable formal wear” for men and women.

Western formal wear for men is mostly the suit, which means dressing up in lots of layers, and maybe even constraining your neck with a tie. And when you are wearing so many clothes, the environment better be cool else you’ll be sweating.

For women, however, formal wear need not be so constraining – it is perfectly acceptable to wear sleeveless tops, or dresses, for formal events. And the temperatures required to “air” the suit-wearers can be too cold for women.

At a recent conference I was wearing a thin cotton shirt and could thus empathise with the women.

 

Heads of departments

Recently I was talking to someone about someone else. “He got an offer to join XXXXXX as CTO”, the guy I was talking to told me, “but I told him not to take it. Problem with CTO role is that you just stop learning and growing. Better to join a bigger place as a VP”.

The discussion meandered for a couple of minutes when I added “I feel the same way about being head of analytics”. I didn’t mention it then (maybe it didn’t flash), but this was one of the reasons why I lobbied for (and got) taking on the head of data science role as well.

I sometimes feel lonely in my job. It is not something anyone in my company can do anything about. The loneliness is external – I sometimes find that I don’t have too many “peers” (across companies). Yes, I know a handful of heads of analytics / data science across companies, but it is just that – a handful. And I can’t claim to empathise with all of them (and I’m sure the feeling is mutual).

Irrespective of the career path you have chosen, there comes a point in your career where your role suddenly becomes “illiquid”. Within your company, you are the only person doing the sort of job that you are doing. Across companies, again, there are few people who do stuff similar to what you do.

The kind of problems they solve might be different. Different companies are structured differently. The same role name might mean very different things in very different places. The challenges you have to face daily to do your job may be different. And more importantly, you might simply be interested in doing different things.

And the danger that you can get into when you get into this kind of a role is that you “stop growing”. Unless you get sufficient “push from below” (team members who are smarter than you, and who are better than you on some dimensions), there is no natural way for you to learn more about the kind of problems you are solving (or the techniques). You find that your current level is more than sufficient to be comfortable in your job. And you “put peace”.

And then one day you find ten years have got behind youNo one told you when to run, you missed the starting gun

One thing I tell pretty much everyone I meet is that my networking within my own industry (analytics and data science) is shit. And this is something I need to improve upon. Apart from the “push from below” (which I get), the only way to continue to grow in my job is to network with peers and learn from them.

The other thing is to read. Over the weekend I snatched the new iPad (which my daughter had been using; now she has got my wife’s old Macbook Air) and put all my favourite apps on it. I feel like I’m back in 2007 again, subscribing to random blogs (just that most of them are on substack now, rather than on Blogspot or Livejournal or WordPress), in the hope that I will learn. Let me see where this takes me.

And maybe some people decide that all this pain is simply not worth it, and choose to grow by simply becoming more managerial, and “building an empire”.

Why online meetings work but not online conferences

Sitting through a “slip fielding meeting” this morning, I had an epiphany – on why office work and meetings have adjusted fairly well to online formats, but not conferences. It has to do with backchannel conversations.

In meetings where everyone is in the same room, there is naturally just one conversation. Everyone is speaking to everyone else at the same time. Unless the meeting is humongously large, it is considered rude for people to “cross talk” in the meeting, and hence there is just one conversation. Of course, in the last decade or so, people have taken to texting at meetings and stuff, but that is still small.

The advantage with moving this kind of a meeting online is that now crosstalk is fully legit, as long as you are doing it using text only. Anyway, everyone is sitting with their computers. All it takes is one simple alt-tab or command-tab, and you can chat away with others present in the meeting. In fact, this makes online meetings MORE efficient by increasing the information flow (since the main channel of large meetings are usually low throughput).

It is the other way round with conferences and events. In conferences and events, the whole point is backchannel conversation. Pretty much nobody is there to listen to the lectures or panel discussions anyways – all that most attendees want to do is to meet other attendees.

And off-line conferences are conveniently structured to enable such interaction. By having multiple parallel sessions, for example, it becomes legit to just stay out and talk to others. There is always a buzz in the corridors (one conference which was single-session-at-a-time only turned out to be bloody boring).

The other thing is that most backchannel and side channel conversations at conferences are between people who don’t yet know each other, and who are there for discovery. So you need to physically bump into someone to talk to them – you can’t randomly start a conversation with someone.

And this translates horribly to online. Online is great for backchannel and side channel conversations with people you already know well – like colleagues. When you don’t know most other people, side channel conversation is awkward. And the main channel content in conferences is largely useless anyway.

This is why it is important that conferences and seminars and other such events move to an offline format asap. For large work meetings we can continue online even after we’re all back at office.

PS: I’m firmly in the DJ D-Sol camp in terms of calling people back to work, at least to make them live in or close to the “home locations”. This way, you have the optionality to meet at short notice without planning, something that fully remote work makes it really hard.

Simulating Covid-19 Scenarios

I must warn that this is a super long post. Also I wonder if I should put this on medium in order to get more footage.

Most models of disease spread use what is known as a “SIR” framework. This Numberphile video gives a good primer into this framework.

The problem with the framework is that it’s too simplistic. It depends primarily on one parameter “R0”, which is the average number of people that each infected patient infects. When R0 is high, each patient infects a number of other people, and the disease spreads fast. With a low R0, the disease spreads slow. It was the SIR model that was used to produce all those “flatten the curve” pictures that we were bombarded with a week or two back.

There is a second parameter as well – the recovery or removal rate. Some diseases are so lethal that they have a high removal rate (eg. Ebola), and this puts a natural limit on how much the disease can spread, since infected people die before they can infect too many people.

In any case, such modelling is great for academic studies, and post-facto analyses where R0 can be estimated. As we are currently in the middle of an epidemic, this kind of simplistic modelling can’t take us far. Nobody has a clue yet on what the R0 for covid-19 is. Nobody knows what proportion of total cases are asymptomatic. Nobody knows the mortality rate.

And things are changing well-at-a-faster-rate. Governments are imposing distancing of various forms. First offices were shut down. Then shops were shut down. Now everything is shut down, and many of us have been asked to step out “only to get necessities”. And in such dynamic and fast-changing environments, a simplistic model such as the SIR can only take us so far, and uncertainty in estimating R0 means it can be pretty much useless as well.

In this context, I thought I’ll simulate a few real-life situations, and try to model the spread of the disease in these situations. This can give us an insight into what kind of services are more dangerous than others, and how we could potentially “get back to life” after going through an initial period of lockdown.

The basic assumption I’ve made is that the longer you spend with an infected person, the greater the chance of getting infected yourself. This is not an unreasonable assumption because the spread happens through activities such as sneezing, touching, inadvertently dropping droplets of your saliva on to the other person, and so on, each of which is more likely the longer the time you spend with someone.

Some basic modelling revealed that this can be modelled as a sort of negative exponential curve that looks like this.

T is the number of hours you spend with the other person. \lambda is a parameter of transmission – the higher it is, the more likely the disease with transmit (holding the amount of time spent together constant).

The function looks like this: 

We have no clue what \lambda is, but I’ll make an educated guess based on some limited data I’ve seen. I’ll take a conservative estimate and say that if an uninfected person spends 24 hours with an infected person, the former has a 50% chance of getting the disease from the latter.

This gives the value of \lambda to be 0.02888 per hour. We will now use this to model various scenarios.

  1. Delivery

This is the simplest model I built. There is one shop, and N customers.  Customers come one at a time and spend a fixed amount of time (1 or 2 or 5 minutes) at the shop, which has one shopkeeper. Initially, a proportion p of the population is infected, and we assume that the shopkeeper is uninfected.

And then we model the transmission – based on our \lambda = 0.02888, for a two minute interaction, the probability of transmission is 1 - e^{-\lambda T} = 1 - e^{-\frac{0.02888 * 2}{60}} ~= 0.1%.

In hindsight, I realised that this kind of a set up better describes “delivery” than a shop. With a 0.1% probability the delivery person gets infected from an infected customer during a delivery. With the same probability an infected delivery person infects a customer. The only way the disease can spread through this “shop” is for the shopkeeper / delivery person to be uninfected.

How does it play out? I simulated 10000 paths where one guy delivers to 1000 homes (maybe over the course of a week? that doesn’t matter as long as the overall infected rate in the population otherwise is constant), and spends exactly two minutes at each delivery, which is made to a single person. Let’s take a few cases, with different base cases of incidence of the disease – 0.1%, 0.2%, 0.5%, 1%, 2%, 5%, 10%, 20% and 50%.

The number of NEW people infected in each case is graphed here (we don’t care how many got the disease otherwise. We’re modelling how many got it from our “shop”). The  right side graph excludes the case of zero new infections, just to show you the scale of the problem.

Notice this – even when 50% of the population is infected, as long as the shopkeeper or delivery person is not initially infected, the chances of additional infections through 2-minute delivery are MINUSCULE. A strong case for policy-makers to enable delivery of all kinds, essential or inessential.

2. SHOP

Now, let’s complicate matters a little bit. Instead of a delivery person going to each home, let’s assume a shop. Multiple people can be in the shop at the same time, and there can be more than one shopkeeper.

Let’s use the assumptions of standard queueing theory, and assume that the inter-arrival time for customers is guided by an Exponential distribution, and the time they spend in the shop is also guided by an Exponential distribution.

At the time when customers are in the shop, any infected customer (or shopkeeper) inside can infect any other customer or shopkeeper. So if you spend 2 minutes in a shop where there is 1 infected person, our calculation above tells us that you have a 0.1% chance of being infected yourself. If there are 10 infected people in the shop and you spend 2 minutes there, this is akin to spending 20 minutes with one infected person, and you have a 1% chance of getting infected.

Let’s consider two or three scenarios here. First is the “normal” case where one customer arrives every 5 minutes, and each customer spends 10 minutes in the shop (note that the shop can “serve” multiple customers simultaneously, so the queue doesn’t blow up here). Again let’s take a total of 1000 customers (assume a 24/7 open shop), and one shopkeeper.

 

Notice that there is significant transmission of infection here, even though we started with 5% of the population being infected. On average, another 3% of the population gets infected! Open supermarkets with usual crowd can result in significant transmission.

Does keeping the shop open with some sort of social distancing (let’s see only one-fourth as many people arrive) work? So people arrive with an average gap of 20 minutes, and still spend 10 minutes in the shop. There are still 10 shopkeepers. What does it look like when we start with 5% of the people being infected?

The graph is pretty much identical so I’m not bothering to put that here!

3. Office

This scenario simulates for N people who are working together for a certain number of hours. We assume that exactly one person is infected at the beginning of the meeting. We also assume that once a person is infected, she can start infecting others in the very next minute (with our transmission probability).

How does the infection grow in this case? This is an easier simulation than the earlier one so we can run 10000 Monte Carlo paths. Let’s say we have a “meeting” with 40 people (could just be 40 people working in a small room) which lasts 4 hours. If we start with one infected person, this is how the number of infected grows over the 4 hours.

 

 

 

The spread is massive! When you have a large bunch of people in a small closed space over a significant period of time, the infection spreads rapidly among them. Even if you take a 10 person meeting over an hour, one infected person at the start can result in an average of 0.3 other people being infected by the end of the meeting.

10 persons meeting over 8 hours (a small office) with one initially infected means 3.5 others (on average) being infected by the end of the day.

Offices are dangerous places for the infection to spread. Even after the lockdown is lifted, some sort of work from home regulations need to be in place until the infection has been fully brought under control.

4. Conferences

This is another form of “meeting”, except that at each point in time, people don’t engage with the whole room, but only a handful of others. These groups form at random, changing every minute, and infection can spread only within a particular group.

Let’s take a 100 person conference with 1 initially infected person. Let’s assume it lasts 8 hours. Depending upon how many people come together at a time, the spread of the infection rapidly changes, as can be seen in the graph below.

If people talk two at a time, there’s a 63% probability that the infection doesn’t spread at all. If they talk 5 at a time, this probability is cut by half. And if people congregate 10 at a time, there’s only a 11% chance that by the end of the day the infection HASN’T propagated!

One takeaway from this is that even once offices start functioning, they need to impose social distancing measures (until the virus has been completely wiped out). All large-ish meetings by video conference. A certain proportion of workers working from home by rotation.

And I wonder what will happen to the conferences.

Networking events and positions of strength

This replicates some of the stuff I wrote in a recent blog post, but I put this on LinkedIn and wanted a copy here for posterity 

Having moved my consulting business to London earlier this year, I’ve had a problem with marketing. The basic problem is that while my network and brand is fairly strong in India, I’ve had to start from scratch in the UK.

The lack of branding has meant that I have often had to talk or negotiate from a position of weakness (check out my recent blog post on branding as creating a position of strength). The lack of network has meant that I try to go to networking events where I can meet people and try to improve my network. Except that the lack of branding means that I have to network from a position of weakness and hence not make an impact.

A few months back I came across this set of tweets by AngelList founder Naval Ravikant, in which he talked about productivity hacks.

One that caught my eye, which I try to practice but have not always been able to practice, is on not going to conferences if you are not speaking. However, now that I think about it from the point of view of branding and positions of strength, what he says makes total sense.

In conferences and networking events, there is usually a sort of unspoken hierarchy, where speakers are generally “superior” to those in the audience. This flows from the assumption that the audience has come to gather pearls of wisdom from the speakers. And this has an impact on the networking around the event – if you are speaking, people will start with the prior of your being a superior being, compared to you going as an audience member (especially if it is a paid event).

This is not a strict rule – when there are other people at the event who you know, it is possible that their introductions can elevate you even if you are not speaking. However, if you are at an event where you don’t know anyone else, you surely start on higher ground (no pun intended) in case you are speaking.

There is another advantage that speaking offers – you can use your speech itself to build your brand, which will be fresh in your counterparties’s minds in the networking immediately afterward. Audience members have no such brand-building ability, apart from the possibility of tarnishing their own brands through inappropriate or rambling questions.

So unless you see value in what the speaker(s) say, don’t go to conferences. Putting it another way, don’t go to conferences for networking alone, unless you are speaking. Extending this, don’t go to networking events unless you either know some of the other people who are coming there (whose links you can then tap) or if there is an opportunity for you to elevate your brand at the event (by speaking, for example).

PS: Some of Naval’s other points such as having “meeting days” and scheduling meetings for later in the day are pertinent as well, and I’ve found them to be incredibly useful.
